By mid-October the same question starts landing in your inbox: "What's your Black Friday deal?" Retailers are printing 50% off banners, and many salon owners feel they have no choice but to follow. November ends, the book was full, the team is exhausted, and yet when you look at the numbers there is less profit left than in a normal month.
The problem isn't discounting itself. It's discounting without doing the math first. This article gives you a simple way to decide whether a promotion makes sense, three formats you can use instead of a flat discount, and a preparation checklist to finish before November starts.
What does a 30% discount actually cost you?
Discounts work differently in a salon than in a shop. A retailer gives away part of its product margin. In a salon, the price drops while the product cost and the time your stylist spends on the client stay exactly the same. Take a colour service as an example:
| Item | Regular price | 30% off |
|---|---|---|
| Service price | €150 | €105 |
| Colour and developer cost | €25 | €25 |
| Stylist commission (30%) | €45 | €31.50 |
| Contribution left for the salon | €80 | €48.50 |
You cut the price by 30%, but the contribution per service fell by almost 40%. To earn the same total, you would need to do roughly 1.65 times as many of these services. A chair that normally handles 20 colours a month would have to handle 33 in November. Is that capacity really there? For most salons it isn't, because the second half of November is busy anyway.
You can only run this calculation if your costs are on record. In sysSalon, each service definition holds the price, the cost and the duration, and the products used during a service can be deducted from stock automatically. That means your promotion decision rests on real figures rather than gut feeling.
Three formats that work better than a flat discount
The goal is to capture some of the November demand without eroding your price list. These three formats are built for exactly that.
1. Service packages: spread the discount into the future
Instead of 30% off a single visit, offer 15% off a six-session laser or facial package. The client gets a genuine saving, and you secure appointments for the next four or five months. Those sessions are exactly what keeps your book healthy in quiet months like January and February.
A package only works if it is tracked properly. With sysSalon you can sell multi-session packages with a discount and instalment payments, and every session is tracked as used, scheduled or remaining. When a client doesn't show, you mark the session as "Forfeited" or "No-show" (returned) according to your policy, which heads off the arguments that tend to come up during busy promotion periods.
2. Added value: grow the ticket, not the discount
Keep the price as it is and add a low-cost, high-perceived-value extra. A treatment mask with every colour, a paraffin dip with every manicure. If the mask costs you €6, the client sees it as a €40 gift. Your contribution falls from €80 to €74. Compare that with €48.50 under the discount.
3. Off-peak offers: discount only the slots that stay empty
If you do want a price offer, tie it to the hours that are hard to fill anyway, such as weekday mornings from 10 to 1. That way the discount creates new demand instead of turning a Saturday afternoon client, who would have paid full price, into a bargain booking. The room and staff views in your calendar show which slots stay empty week after week, so choosing them is easy.
When you announce an off-peak offer, state the hours clearly and don't make exceptions. "20% off on Tuesday mornings" is a clear offer. If a stylist gives the same price on a Saturday because a client pushed for it, the whole idea turns into an ordinary discount within a few weeks. Share the rule with the entire team in one and the same sentence.
Tie the promotion to your calendar and to deposits
No-shows usually rise during promotions. Bargain hunters book at two or three salons and go wherever the time suits them best. If, for example, five promotional appointments a week go to waste at an average of €105, you are looking at a gap of more than €2,000 by the end of the month.
- Take a deposit: Ask for a small prepayment on every promotional booking. In sysSalon you can take the deposit, link it directly to the appointment and offset it at checkout.
- Cap the volume: Set a clear limit such as "40 packages in November". A cap creates urgency and keeps space free for your regulars.
- Prevent double bookings: On busy days, two appointments in the same room is the most common mistake. A calendar that blocks overlaps by staff member and by room removes that risk.
Tip: Open the promotion to your VIP clients a few days early. Loyal clients feel valued, and you fill the first days with people whose reliability you already know.
Checklist to finish before November
- Update the cost and duration of your five best-selling services in your system.
- Calculate the contribution left at the promotional price, as in the table above.
- Pick one format: package, added value or off-peak. Don't run all three at once, or the message gets lost.
- Put the start date, end date and volume cap in writing.
- Decide the deposit amount and your no-show policy for packages, and brief the team.
- Agree in advance how commission rates apply to promotional sales. A dispute at month end costs more than the promotion itself.
- Check stock for any products you are giving away as added value.
- When it's over, compare your sales and payment records with last November.
Close November with profit, not just turnover
Joining Black Friday is a choice, not an obligation. If you take part, design the offer as more than a one-off price cut: a package that spreads value into the coming months, an extra that grows the ticket, or a deal that only fills empty slots. The salon that does the math in October starts December with a healthier cash position, not just a more exhausted team.
